“Headless commerce” is one of those terms that sounds more complicated than it is — and it’s pitched as the future of online selling. It can be brilliant, or it can be overkill. Here’s what it actually means, in plain English, and how to tell whether your business needs it.

What headless commerce means

A normal online store is one connected system: the shopfront your customers see and the commerce engine behind it (products, cart, checkout, orders) are tightly bound together. Headless commerce splits them apart — the “head” (the storefront) is separated from the “body” (the commerce engine), and they talk through APIs.

Headless means your storefront and your commerce engine are separate, connected pieces — so you can change or reuse either one without rebuilding the other.

Why anyone bothers

Decoupling the two brings real advantages when you need them:

  • Speed and experience. You can build a fast, fully custom storefront (React/Next.js) instead of being limited to a platform’s themes.
  • Freedom to design. No template constraints — the shopping experience can be exactly what you want.
  • Sell everywhere. One commerce engine can power your website, a mobile app, kiosks and marketplaces at once.
  • Flexibility. Swap or upgrade the storefront or the engine independently as your needs change.

The trade-offs

Headless isn’t free power — it’s a more advanced setup:

  • More to build and maintain. You’re assembling and running more pieces than an all-in-one platform.
  • Higher upfront cost. Custom storefronts cost more than picking a theme.
  • Needs a capable team. It’s a developer-led approach, not a drag-and-drop one.

For many businesses, a well-built store on a standard platform — or a custom store that isn’t headless — is simpler and cheaper, and does everything they need.

Signs headless is worth it

  • You want a highly custom, brand-led storefront that templates can’t deliver.
  • You sell across several channels (web, app, in-store) from one catalogue.
  • Performance is critical and platform themes are holding you back.
  • You have complex logic or integrations a standard platform can’t handle.

Signs you don’t (yet)

  • A standard store covers what you need and sells fine.
  • Budget and simplicity matter more than total customisation.
  • You’re early and should prove the business before over-engineering.
